Compliance officers at regional banks are one of the hardest ICPs in B2B. Comp AI had zero brand awareness in the banking sector, a small total addressable market of roughly 2,200 regional banks in the US, and was competing against entrenched vendors with 10+ year relationships. The buyers delete 95% of cold outreach and operate under strict communication policies. Two previous agencies had attempted outbound for Comp AI: one used generic financial services messaging and booked 2 meetings in 4 months, the other used a high-volume approach that triggered spam complaints and damaged the domain.
We took a regulatory-trigger approach. Instead of sending continuously, we timed outreach to specific regulatory announcement windows: FDIC rule updates, state compliance deadlines, new rule comment periods, and OCC guidance releases. Each email referenced the specific regulation affecting the recipient's institution by name and date. Personalization went beyond the company name. We referenced the bank's asset size, charter type, and recent examination results where available. Low volume at 700 contacts per month across 8 sending domains. We ran a 3-email sequence with 10-day spacing, longer than typical because compliance officers review email less frequently.
Key Insight: 31 meetings at $80K+ ACV created $1.4M in pipeline, more than 100 meetings with a $15K product would generate. Regulatory triggers lifted the reply rate from 1.6% in month 1 to 3.1% by month 6 as we refined the timing. The lesson: in regulated industries, the trigger event matters more than the copy. An email about FDIC compliance sent 2 weeks after a new rule drops gets 3x the response of the same email sent off-cycle.
Let's talk about building a pipeline system for your team.
